What Does AI Cost a Small Business in 2026?

AI costs a small business anywhere from about USD 20 a month per person to well over USD 100,000 in 2026. The spread comes from how you buy it. There are four routes: a subscription, a fixed-price system, a custom build and a consultancy.

This page gives the published prices for each route with their sources, works out what a five-person business would pay in its first year, and lists the costs that never appear on a price list. Prices were checked on 6 October 2026.

Route 1: subscriptions

This is where nearly everyone starts, and for many businesses it's enough.

These come from OpenAI's and Anthropic's own pages. For a team, buy a business plan. It adds shared billing and admin controls, and both companies say they don't train their models on a business plan's content by default.

What a subscription doesn't buy is the set-up. The assistant arrives knowing nothing about your business, and getting it to the point where your team relies on it is unpaid work that falls to you. The adoption figures show it. The SBE Council's Small Business Technology Use Survey found 82% of small business employers had adopted at least one AI tool, with five as the typical number. Goldman Sachs found that only 14% had made AI part of their core operations.

Route 2: a fixed-price system

Here someone builds a working system around your business for one stated price. You know the total before you start.

Route 3: a custom build

A development firm writes software for one job: a quoting tool, a customer chatbot, a document reader. You own something made to fit, and you pay for every hour of it.

Published figures vary because projects do. Dan Cumberland Labs' 2026 guide puts a small business project at USD 10,000 to 50,000. Clutch, a directory that collects client reviews of development firms, reports typical projects at USD 10,000 to 49,000, an average across all projects of about USD 132,000, and a usual timeline of about 13 months. Clutch's figures cover all custom software, AI or otherwise.

A custom build makes sense when the job is unusual, high in volume and worth far more than the build. It rarely makes sense as a first step.

Route 4: a consultancy

A consultancy sells people's time: a discovery phase to study the business, a pilot to prove one idea, then a retainer to keep it running.

Iternal's 2026 rate guide, which compiles published consultancy prices, puts independent consultants at USD 75 to 350 an hour, a pilot at USD 20,000 to 250,000, and ongoing retainers at USD 2,000 to 50,000 a month. It describes a common package as USD 15,000 to 30,000 for discovery, USD 50,000 to 150,000 to implement, then USD 5,000 to 15,000 a month in support for six to twelve months.

This route suits larger companies with several departments, regulated data or many people whose work has to change. For a business of five or twenty people it's usually more than the problem needs.

The costs that aren't on the price list

The price you're quoted sits above a dotted line. Below it are five costs that aren't on any price list: your time writing the business down, set-up and connecting your tools, checking and correcting its answers, teaching your team to use it, and fees that come back every month.

What you're quoted is the visible part.

Whichever route you take, five costs sit outside the quote.

  • Your own time. Somebody has to explain how the business works, and it's almost always the owner. Set hours aside for it, whoever does the building.

  • Set-up. Connecting email, spreadsheets and accounting software takes longer than the demo suggests.

  • Checking the answers. Early on you'll read everything it produces. That eases as trust builds, and it never reaches zero.

  • Teaching the team. In the Goldman Sachs survey, 73% of owners said more training and help with implementation would let them use AI properly.

  • Anything that recurs. Per-person fees grow with headcount, and a retainer is a cost for as long as you keep it. Multiply every monthly figure by twelve before you compare it with a one-time price.

Five questions to ask before you pay anyone

  1. What's the total for the first twelve months, including everything that recurs?

  2. What do I have at the end that I can keep using if we part ways?

  3. Where does what it learns about my business live?

  4. How long until my team uses it every day?

  5. How much of my own time will it need, and when?

How to choose

Start at route 1. If a subscription covers what you need, you've spent USD 20 a month and you're done.
